We zouden de locatie eerst sluiten. Maar toen kwam het besef: we w\u00edllen Eindhoven eigenlijk niet loslaten. Niet voor onze medewerkers en niet voor onze strategie.\u201d\r\n\r\nToch moest het fors anders. \u201cAls je premies betaalbaar wilt houden voor onze leden, moet je ook kritisch zijn op je kosten en daarmee ook je meters. Uiteindelijk zijn we verhuisd van kantoor en gingen we van 15.000 naar 5.000 m\u00b2. Dat vraagt om een radicaal andere manier van werken.\u201d\r\n<h3>De rol van YNNO: scherpe kaders en warme begeleiding<\/h3>\r\nVGZ had al een visie op papier voor de nieuwe werkwijze. \u201cOnze opdracht aan YNNO was helder: pak de regie op het hele programma,\u201d aldus Simone. \u201cZowel op de harde kant \u2013 ICT, inrichting, meters \u2013 als op de zachte kant van gedrag, communicatie en verandering.\u201d Audri Hensels, programmamanager bij YNNO, vult aan: \u201cWe werkten vanuit een stevige basis: people first, duurzaamheid en minimale kosten. Alles wat we deden, toetsten we aan die drie pijlers.\u201d\r\n\r\nHet nieuwe werkconcept borduurde voort op eerdere ervaringen in Arnhem, maar kreeg in Eindhoven een teambased inrichting. \u201cNiet meer denken in diverse typen werkplekken per individu, maar per team,\u201d zegt Audri. \u201cEn dan slim plannen: wie komt wanneer naar kantoor? Simone: \u201cWe kwamen uit een situatie waarin afdelingen hun eigen \u2018vlek\u2019 hadden. Nu delen collega\u2019s werkplekken. Dat is echt een enorme transitie. Daarom hebben we veel aandacht besteed aan de menskant.\u201d\r\n\r\nMet een transitiekalender leidde het programmateam medewerkers door de fasen van loslaten, zoeken en opnieuw beginnen. \u201cElke fase kreeg een eigen interventie. Van het heuglijke nieuws dat we in Eindhoven bleven tot teamafspraken over de nieuwe manier van werken,\u201d zegt Simone.\r\n<h3>Een pittige puzzel met passie gelegd<\/h3>\r\nDe grootste uitdaging? \u201cDe tijd,\u201d zegt Audri stellig. \u201cWe hadden 13 maanden. Dat is razendsnel. Natuurlijk kom je dan onderweg puntjes tegen waarvan je achteraf denkt: hadden we daar maar meer tijd voor gehad. Maar we wisten: dit is de tijd, dit is het budget en daarbinnen g\u00e1\u00e1n we het doen.\u201d\r\n\r\nDat lukte, dankzij een gedeeld doel en een hechte samenwerking. \u201cEr was echt chemie,\u201d aldus Audri. \u201cVGZ durfde te kiezen. Ze bleven geloven in hun verhaal. Dat gaf houvast.\u201d\r\n\r\nOok Simone kijkt met voldoening terug: \u201cIedereen droeg verantwoordelijkheid voor zijn of haar deel. YNNO hielp ons steeds prioriteren als er onverwachte dingen opdoken. En het voelde alsof ze collega\u2019s waren, geen externen.\u201d Wat voor haar het verschil maakte? \u201cHun vakinhoudelijke kennis was \u00e9cht van meerwaarde. Ze brachten een vracht aan ervaring mee, waar wij als organisatie ontzettend veel van hebben geleerd. En wat ik ook waardeerde: er werd altijd geluisterd. Naar elk perspectief. Dat vraagt veel. Maar het is mooi om te zien dat ze nu zelf het roer pakken.\u201d De focus ligt nu op gedragsverandering: hoe maak je teambased werken \u00e9cht eigen? \u201cWe begeleiden nog op de werkvloer, vooral in communicatie,\u201d zegt Audri. \u201cMaar het eigenaarschap ligt bij de teams. En dat is precies de bedoeling.\u201d\r\n\r\nOf zoals Simone het verwoordt: \u201cBevlogenheid en inclusie zijn belangrijke waarden voor ons.
